What it is

Swedish psychologist Heinz Leymann, who coined the term “mobbing” for systematic workplace persecution and built the 45-item Leymann Inventory of Psychological Terror to measure it, documented post-traumatic stress disorder as a genuine, frequently misdiagnosed consequence of prolonged mobbing, describing the mental effects in his most severe cases as comparable to PTSD from war or captivity. Later research by Stig Berge Matthiesen and Ståle Einarsen, both established workplace-bullying researchers, measured this directly: in their study of Norwegian bullying targets, a large majority scored above the clinical threshold for PTSD symptoms, a rate the researchers noted was comparable to or higher than groups exposed to other recognized traumatic stressors. A separate large meta-analytic review by Nielsen and Einarsen confirms post-traumatic stress symptoms as one of the most consistent, well-established outcomes of workplace bullying exposure across dozens of independent studies. None of this describes a character trait. It describes a nervous system that adapted, correctly, to sustained real danger, and that doesn’t automatically recalibrate the moment the danger source is removed.

What this actually looks like over time

Weeks 1-4 at a new job: Nearly everything pattern-matches to the old threat. A calendar invite from a new manager, a Slack ping with no context, a closed office door, any of these can trigger the old alarm sequence in full, because the alarm was never really about the specific tool, it was about what those signals used to predict. Sundays are often the worst, the old dread reappearing on schedule even though nothing is actually waiting on Monday anymore. This is exhausting, and it’s normal.

Months 1-3: This is where extinction learning actually begins, quietly, one repetition at a time. Every “got a minute?” that turns out to be nothing, a scheduling question, a routine check-in, is a genuine learning trial, not a fluke to discount. The honest early metric to track is not “fewer alarms,” which can take a long time to show up, but faster return to baseline after each one: the same spike, but recovering in minutes instead of eating the rest of the afternoon.

Named setback: A stressful week, a round of layoffs elsewhere in the company, an ambiguous email from leadership, brings the full alarm back at old intensity. This is not a relapse in the sense of losing ground. It’s the well-documented return-of-fear effect under stress, an outcome the underlying model predicts will happen, not a sign the accumulated learning was erased. The learning is still there; stress just temporarily makes the old association louder again.

Months 6-12: Alarms become rarer and, importantly, more accurate: they increasingly fire only on genuine matches to the old pattern rather than on anything vaguely adjacent to it. That shift, from constant to selective, is what recalibration actually looks like, not a system that broke down but one that finally trusts your judgment enough to stay quiet unless there’s a real match.

Resolution beat: The scanning skill doesn’t vanish, it converts. Eight months into a new job, a manager pings “got a minute?”, and your heart still bumps once, but by the time the call connects you’re already thinking about the actual scheduling question, not the old threat. You notice the recovery took about forty seconds, and you remember when the same trigger used to cost a full day. The alarm goes quiet not because the danger detector broke, but because it finally trusts your discernment to handle what it used to have to scream about, and you read rooms unusually well now, a skill the old job trained whether you wanted it or not.

Why this happens

Two mechanisms explain both why this persists and why, and how, it actually fades. The first is the window of tolerance, a concept from psychiatrist Daniel Siegel’s The Developing Mind (1999, Guilford Press), widely used in trauma-informed clinical practice: chronic exposure to real threat narrows the band of arousal a nervous system can handle before it tips into fight, flight, or shutdown. A narrowed window means neutral or mildly ambiguous signals, a vague Slack message, a closed door, overshoot what used to be manageable and trigger a full alarm, not because the signal is actually dangerous but because the tolerance band shrank around it.

The second mechanism explains the recovery itself, and the setback. Extinction, the process by which a learned fear response fades with safe repetition, is not the old association being erased. Mark Bouton’s 2004 paper in Learning & Memory and Michelle Craske and colleagues’ 2014 paper in Behaviour Research and Therapy both establish that extinction is new, separate inhibitory learning layered on top of the original association, not a deletion of it. The old learning stays intact underneath; the new learning simply competes with it and, with enough safe repetitions, usually wins out day to day. That means a setback under stress is predicted by the model itself, not evidence the recovery wasn’t real.

How to work with it

  1. Name it for what the research shows it is: a documented, physiological response to sustained real threat, not evidence you’re overreacting or “still not over it” on some arbitrary schedule.
  2. Track the specific triggers for a while (which notifications, whose voice, what time of day) so the pattern becomes visible and specific instead of a vague, constant unease.
  3. Track return-to-baseline time, not just whether an alarm happened. Minutes instead of an afternoon is the real, honest signal that extinction learning is accumulating, even while total alarms haven’t dropped yet.
  4. Use body-level regulation in the moment itself, slow exhale, feet on the floor, naming five things you can see, since the alarm is physiological first and won’t fully respond to logic alone.
  5. When a stressful week brings the full alarm back, treat it as the documented return-of-fear effect under stress, expected by the model, not a sign the earlier months of progress were undone.
  6. If the symptoms are persistent, intrusive, or disrupting sleep and daily functioning, treat it as the trauma-adjacent condition the research describes it as, and worth clinical support (see When It’s Bigger Than a Website), not something to push through alone.
